General

We planned and tracked the project sprints via the 01_TEAM Trello Board. Each week the team members would sit together to review the backlog and track the progress. The board gave a sharp overview of the sprint plan and helped in identifying and organising future tasks.

Columns

The initial columns were not kept for the project. To be more adjusted to the project's process, new columns were introduced as can be seen in the figure below.

The column Backlog contains all backlog items that are not yet part of a specific sprint. The higher a backlog item is, the more sophisticated and prioritised it is. The Sprint Backlog contains all items selected during the Sprint Planning meeting for the upcoming sprint. During each sprint, all of these items should be realised and the amount of so-called "spill-overs" should be minimised. The column In Progress includes all items currently in progress by at least one team member. They have to be assigned to a team member. Once the task are finished, they are handed over to the column Done.

Backlog

The backlog is crucial for our project. It includes all identified and described items that we plan to realise to reach our goals. How the backlog is managed can be best understand with the help of the previous section Columns. As can be seen in the screenshot below, the backlog still contains several items due to the fact that the project was stopped after three sprints and the prototype has not yet been entirely finished. This was intended by the project team from the beginning on. Like that, the project team did not limit itself to the Sprint 3 end but to the real objectives of the overall project.

Labeling

In the Sprint 1 Retro, it was identified that not all team members are using Trello effectively. To achieve this, we did a quick Help session and further clarified the process. A huge point was to introduce special labels for the cards to clarify their purpose and origin. With labels, the board can also be filtered in a much easier way.

The cards were labelled for making the segregation of tasks clearly visible:

The following labels were chosen:

  • Sprint 1: All items selected from the backlog for the sprint backlog of Sprint 1
  • Sprint 2: All items selected from the backlog for the sprint backlog of Sprint 2
  • Sprint 3: All items selected from the backlog for the sprint backlog of Sprint 3
  • Retro item: Items that were created specifically on the basis of a team retro meeting input (team internal)
  • Stakeholder input: Items that were created specifically on the basis of a stakeholder input (team external)
  • Deadline: All deadlines such as the end of sprints and organisational deadlines
